The Work

Every organization begins with something alive at its center. But over time — through growth, leadership transitions, funding pressures, and the accumulated weight of daily operations — the relationship between that original force and the way the organization actually works can quietly shift. Strategies stop producing the results they once did. Efforts increase while traction decreases. What looks like a planning problem or a people problem is often something more structural: the organization has drifted from the dynamic that was actually organizing it.

The Madrona Collective works with organizations to see that dynamic clearly — not through audit or external evaluation, but through the organization's own people, in their own language, from their own vantage points. The tools are designed to surface what's real rather than what's aspirational, and to do so in a way that's safe, dignifying, and useful.

The standard is always the organization's own founding intention — never an external benchmark.

Heidi Nelson

Heidi Nelson has spent 35 years working across education, nonprofit leadership, governance, philanthropy, and organizational development. She is a systems-oriented strategist whose work focuses on helping organizations and leaders find their footing during periods of complexity, growth, or transition.

Her particular strength is seeing what's actually organizing a system — which isn't always visible from the inside — and translating that into grounded, workable structure without oversimplifying the human realities involved. She works across vision and implementation, relational dynamics and operational systems, strategic planning and lived experience.

Her approach starts from a simple premise: when organizations feel stuck, overwhelmed, or fragmented, there are usually structural and relational conditions underneath that no amount of effort alone will resolve. She helps organizations see those conditions clearly and build in ways that honor both human capacity and what the work actually requires.
